We started in Trichy (Tiruchirappalli) in 2022 and now work from Trichy and Dubai, which is why this page keeps returning to India and the UAE. Those are the two corridors we move goods into most often, and the paperwork, duty treatment and realistic transit times are different enough in each that generic sourcing advice is not much use. One thing is worth saying plainly. Sourcing is not just buying. Most of the cost and most of the delay in a hardware project is decided before a purchase order goes out. Choosing a microcontroller that is in allocation, specifying a display nobody stocks in small volume, or missing a certification requirement will cost you more than any unit price you manage to negotiate. We would rather spend an hour on the BOM first. If the product also needs firmware, dashboards or a mobile app around it, our custom software development team works on the same projects, so the hardware and the code are not quoted by strangers to each other.

What supplier vetting actually involves

A vetted supplier is one we have already bought from, at a comparable volume, and whose failure modes we have seen. Vetting is unglamorous work, and it is where most of the value in procurement sits. Here is what it looks like in practice.

Paperwork and factory checks

We start with the boring documents: business registration, GST or TRN number, export history, and bank details that match the registered entity rather than a personal account in a third country. That last check alone catches a good share of invoice fraud. For branded silicon from Espressif, STMicroelectronics, Texas Instruments or Nordic Semiconductor, we prefer a franchised distributor even at a higher unit price, because the paper trail is what protects you if a lot turns out to be re-marked. Where a supplier claims ISO 9001, we ask for the certificate and check it is current. Above a few thousand units, we ask for a video walkthrough of the line and photographs of the reels and date codes before the order is confirmed.

Sample and prototype runs

Before a production order we buy 5 to 25 pieces and test them the way your product will use them. For an ESP32-S3 or ESP32-WROOM-32 module that means flashing it, holding the radio at full transmit power and comparing current draw against the datasheet. For sensors such as the BME280, SHT31 or MPU6050 it means checking several units against a reference at two different temperatures, because relabelled parts usually survive a smoke test and fail on accuracy. For bare boards we check layer stack-up, solder mask registration and hole tolerance before a panel is released. Samples cost a little money and save a great deal of it.

Inspection before anything ships

Every order gets a pre-shipment inspection: quantity count, reel and date code verification, moisture barrier bag integrity and desiccant condition for moisture-sensitive parts, a visual check for sanded or re-marked ICs and inconsistent laser marking, and functional sampling across the lot. You receive the photographs and the inspection sheet before we release the balance payment to the supplier. The order of those two events is deliberate: money moves after inspection, not before.

Compliance

Certification and compliance

Compliance is where a good price turns into a stranded shipment. The rules differ by market and by product, and they usually apply to finished goods rather than to loose components, so the moment your BOM becomes a product the requirements change. We raise this at quoting stage rather than at the port.

Bringing electronics into India

You need an Importer Exporter Code from DGFT and an AD Code registered with your bank before a Bill of Entry can be filed in your name. Products on the notified list under the BIS Compulsory Registration Scheme, which includes many finished IT and AV products, LED lighting, power adapters and lithium batteries, need registration before import. Anything with a radio in it, whether Wi-Fi, Bluetooth or LoRa, needs Equipment Type Approval from the WPC wing; using a pre-approved module instead of a bare chip and a custom antenna saves months here. If you are placing the product on the market yourself, EPR registration with CPCB under the E-Waste Management Rules applies. Lithium cells need a UN38.3 test report and a safety data sheet, and travel as dangerous goods.

Bringing electronics into the UAE

Radio equipment needs type approval from the TDRA, and regulated product categories fall under the MoIAT conformity scheme, where a certificate of conformity has to exist before the goods clear. Standard customs duty on most goods is five percent of the CIF value, with VAT at five percent on top. Free zones such as JAFZA, DAFZA and Dubai Silicon Oasis let you hold stock without paying duty until the goods move to the mainland, which is useful if you are re-exporting into the wider GCC or into Africa. We ask early whether the consignee is a mainland entity or a free zone company, because it changes the documents, the duty position and sometimes the supplier's invoice.

Beyond the border, most buyers also want RoHS and REACH declarations, and CE or FCC documentation where the product will travel further. We collect these from the supplier at order stage and hand them to you as a pack, rather than chasing a factory for a certificate six months later.

Logistics

Logistics, duties and customs

Most sourcing timelines fail at the freight and clearance stage, not at the factory. We book the mode that suits the weight and the deadline rather than defaulting to whichever is cheapest on paper.

  • Courier, door to door. Best for samples and small kits. Roughly 3 to 6 working days from Shenzhen or Hong Kong into Chennai or Dubai, with the courier handling clearance on your behalf.
  • Air freight. Makes sense once a shipment passes the point where courier rates stop being kind, typically a hundred kilograms and up. Allow 5 to 10 days door to door including clearance.
  • Sea freight, LCL or FCL. The right answer for enclosures, packaging, cells and anything bulky. Port to port from Shenzhen or Ningbo to Nhava Sheva, Chennai or Jebel Ali is usually 3 to 5 weeks, plus another week or so for clearance and inland movement.
  • Consolidation. Where a build draws on several vendors, we bring the parts to one point, inspect them together and ship once. Fewer clearance events means fewer chances for something to sit in a warehouse.

On the India side we prepare the commercial invoice, packing list and HSN classification, file the Bill of Entry through our clearing agent and handle examination if the consignment is pulled. IGST paid at import is creditable if you are GST registered, so it is a cash flow item rather than a sunk cost; basic customs duty varies by classification, and getting the HSN right is worth more than most price negotiations. On the UAE side we work to whichever position matches your entity, mainland or free zone, and keep the certificate of origin and conformity documents with the file.

Timelines

Lead times by component class

These are the ranges we plan against. They move with market conditions, so every quote carries a live figure per line item rather than these numbers, but they are honest enough to plan a project around.

  • Passives, connectors, headers and common jellybean parts. Usually available from stock, 3 to 10 days.
  • Mainstream microcontrollers and modules held in distribution, such as the ESP32 family, RP2040, ATmega328P and common STM32G0 parts. One to three weeks when stock is healthy.
  • Allocated or long-lead silicon, including automotive-grade microcontrollers, some power management ICs and certain FPGAs. Anywhere from 12 to 52 weeks. This is the line that breaks schedules, and it is the first thing we look for in a new BOM.
  • Prototype PCB fabrication. Two-layer FR4 in 3 to 7 days, four-layer with ENIG finish in 5 to 10 days, plus shipping.
  • Production PCB and assembly. Ten to twenty days once the kit is complete, which is the important condition.
  • Custom TFT or e-paper displays and custom cable assemblies. Four to eight weeks, and rarely worth doing below a few hundred units.
  • Lithium packs with cells, BMS and certification. Three to six weeks, plus dangerous goods documentation and a freight mode that accepts them.
  • Injection moulded enclosures. Twenty-five to forty-five days for tooling, then 7 to 15 days per production run.

We quote the longest line item rather than the average, because a kit is only complete when the last part lands. If one component is holding the whole build, we will say so on day one and offer you the choice between waiting, redesigning or substituting.

Risk

Shortages, allocation and safe substitutions

How we handle a part going short

For any BOM with long-lead lines on it, we run a stock check across distributors every week and flag a part while there is still time to act, not when the line stops. When a shortage is real you have three options and we will price all of them: buy forward and hold inventory, redesign around a part that is available, or substitute. The open broker market is a last resort and comes with conditions, meaning full lot inspection, X-ray or decapsulation on branded silicon where the value justifies it, and payment only after testing. Plenty of counterfeit stock enters projects at exactly this moment, when a schedule is under pressure and someone finds a part that everyone else says is unavailable.

What makes a substitution safe

The same footprint is not the same part. Before we propose an alternate we check the electrical envelope (supply range, drive current, logic levels), the timing and register map for anything the firmware talks to, package and thermal pad, temperature grade, and the certification consequence. Swapping one wireless module for another usually means redoing WPC Equipment Type Approval or TDRA type approval, which can cost more than the parts. Any substitution comes to you as a revised BOM with a note explaining what changed and what the firmware team needs to touch, so nobody discovers it on the assembly line. MOQ, pricing and how a quote is built

The MOQ reality

Minimum order quantities are set by how parts are packed and tooled, not by a supplier being difficult. Surface-mount passives in 0402 and 0603 sizes come in reels of five or ten thousand, so buying two hundred costs almost as much as buying a reel once the cut-tape premium is counted. Tape and reel microcontrollers arrive in reels of roughly 490, 1,000 or 2,500 pieces. Module manufacturers generally start negotiating at 100 to 1,000 pieces; below that you are simply buying at distributor price. Custom displays, moulded parts and printed enclosures usually start around 500 to 1,000 units because tooling has to be paid for somehow. Under a few hundred units, our honest advice is often to pay distributor pricing and keep your flexibility rather than commit to a MOQ you may not need.

What drives the unit price

Volume, packaging format, temperature grade, whether the part comes through franchised distribution or the open market, currency movement, freight mode and duty classification. A price quoted ex-works from Shenzhen and the landed cost in Trichy or Dubai are different numbers once freight, duty, clearance and bank charges are added, and the gap is wide enough that comparing ex-works quotes alone will mislead you. We quote landed cost for that reason.

How our fee works

Every quote breaks out the component price, freight, duties and our margin, agreed in writing before the order is placed. For ongoing programmes we can move to a fixed percentage of order value instead, which suits clients placing repeat orders on a stable BOM. If a supplier gives a volume rebate on your order, it goes into your price rather than ours. Payment is normally staged: a deposit to release the order, the balance after you have seen the inspection report.

A bill of materials in a spreadsheet with manufacturer part numbers, quantity per unit and total build quantity is ideal. If all you have is a schematic, or a description along the lines of an ESP32, a temperature sensor and a small screen, say so and we will build the BOM with you before quoting. Beyond that we need any alternates you already accept or permission to propose them, an honest target landed cost and target date, the destination and consignee entity with its IEC or TRN, whether goods go to a mainland address or a free zone, and any certification requirement you already know about along with the market the product will be sold in.

What sits with us

Supplier identification and negotiation, sample procurement and testing, purchase orders and supplier payments, incoming and pre-shipment inspection, consolidation, freight booking, dangerous goods paperwork for cells, customs documentation and clearance, inland delivery, and warranty or return claims against the supplier afterwards. How an engagement runs, step by step

The four stages above are the short version. In practice an order moves through nine points, and you hear from us at each one.

  1. You send the BOM or component list with build quantity and destination. A schematic or a product brief is enough to start the conversation.
  2. We read it and come back within 24 hours with feasibility, the risks we can already see (allocated parts, certification triggers, MOQ walls) and the questions we need answered.
  3. You get a quote: line by line, landed cost, lead time per item and the date the full kit can be ready, with alternates listed wherever a part looks fragile.
  4. On approval we raise purchase orders and pay deposits against them. For a supplier we have not used for this part, we order samples first.
  5. Samples are tested and shared with you, along with the test notes and, where it matters, the physical parts.
  6. The production order is placed, and you get weekly status measured against the longest lead item rather than a single optimistic date.
  7. Pre-shipment inspection happens: count sheet, reel and date codes, packaging condition, functional sampling and photographs. Balance payment follows this, not the other way round.
  8. We consolidate, book freight and clear customs into India or the UAE, then deliver to your address or straight to your contract manufacturer.
  9. After delivery we handle warranty claims and returns against the supplier and keep a re-order file, so your second order takes a fraction of the effort of the first.
